A pitch deck is not a PowerPoint. It is the single most important document an Indian founder will ever build, and in 2026 it is the gating instrument between an idea and a term sheet. The average partner spends 2 minutes 47 seconds on the first pass. The decks that survive that 167-second filter share a structure, a narrative arc, and a level of intellectual honesty that templated decks simply do not have.

Most decks die on three things: (1) the problem isn't sharp enough to be felt; (2) the market is described in TAM-SAM-SOM theatre rather than bottoms-up customer economics; (3) the ask is decoupled from the milestone the round actually buys. Founders spend six weeks on a deck, send it to fifty investors, get six soft-no's and forty silences, and conclude the market is bad. The market is fine. The deck wasn't VC-readable.

• Slide 1 — Cover & One-Liner:: Company, logo, the one sentence a partner will repeat to the IC. Not a tagline. A precise positioning sentence.

• Slide 2 — Problem:: A specific, painful, evidenced problem felt by a defined customer segment. No 'India is a $5 trillion economy'. Customer quotes, frequency of pain, current workaround cost.

• Slide 3 — Solution:: Your product, demonstrated visually. Screenshots, not feature bullets. The 'aha' moment a customer feels in the first 30 seconds.

• Slide 4 — Market & Why Now:: Bottoms-up TAM (customer count x ACV), the structural shift (UPI rails, ONDC, GenAI, India Stack, post-pandemic SaaS adoption) that makes 2026 the right entry year.

• Slide 5 — Traction:: Revenue, MRR / ARR, growth rate, retention cohorts, NPS, logos, LTV/CAC. If pre-revenue: pilots, LOIs, waitlist with conversion data. Numbers, not adjectives.

• Slide 6 — Business Model:: Pricing, unit economics, contribution margin per customer, payback period. SaaS: ACV, gross margin, net revenue retention. Consumer: AOV, repeat rate, contribution margin per order.

• Slide 7 — GTM & Distribution:: Channel-wise CAC, sales motion (PLG / inside sales / enterprise / D2C), funnel conversion, expansion engine.

• Slide 8 — Competition:: Honest 2x2 or matrix; what you do that incumbents structurally cannot; defensibility (data, network, switching cost, brand).

• Slide 9 — Team:: Why this team, why now. Domain credibility, prior wins, complementarity. Advisors only if they actually advise.

• Slide 10 — Financials & Projections:: Three-year P&L summary, key drivers, assumptions explicit, path to next milestone (Series A or break-even).

• Slide 11 — The Ask:: Round size, instrument (equity / SAFE / CCD), valuation expectation, use of funds tied to specific milestones (e.g., '₹18 crore for 18 months to reach ₹2 crore MRR and Series A').

• Slide 12 — Vision:: Where this becomes a ₹5,000 crore + outcome. The reason a partner takes this to IC.

Sector-Tailored — Because One-Size Decks Lose

SaaS: ARR, NRR, gross margin, magic number, payback, churn cohorts, expansion. Consumer / D2C: AOV, repeat, contribution margin, CAC payback, brand IP. DeepTech: tech moat, IP, regulatory pathway, capital intensity, defensibility horizon. Fintech: regulatory licence (NBFC / PA-PG / SEBI / IRDAI), unit economics post-credit-cost, RBI / SEBI compliance posture.

Data-Room Readiness — The Other Half of the Deck

Top funds run parallel diligence the moment they show interest. A deck without a data room behind it stalls.
